Entry-level job postings in the US have dropped 35% in the past 18 months, and AI is the primary driver. McKinsey now describes its workforce as 40,000 humans working alongside 20,000 AI agents, a figure that doubled from 3,000 agents just 18 months prior. And a junior consultant at a major professional services firm today is expected to manage a swarm of 10 to 20 agents, producing what previously required an entire team.

This is the “one worker plus one AI” moment, and it is arriving faster than most organizations are prepared for. It is not simply a story of job elimination. It is a structural reorganization of how knowledge work gets done, who does it, and how much it costs. For People teams, the questions the issue raises go far beyond headcount. They cut directly to how roles are defined, how performance is measured, and how compensation needs to evolve to reflect a world where one person can do the work of five.

What Is Actually Changing: Compression, Not Just Replacement

The dominant narrative around AI and jobs focuses on replacement, and while displacement is real, it misses the more immediate and widespread phenomenon: team compression.

AI is not replacing entire departments overnight. It is systematically taking over the execution layer of knowledge work: drafting, research, scheduling, screening, summarizing, formatting, coordinating. The humans remain, but we need fewer of them to produce the same output, and the output comes faster.

The numbers make this concrete. AI agents now autonomously handle up to 80% of transactional recruiting tasks, including sourcing, screening, and scheduling. One person powered by AI agents can compress the output of five people into a single role, with AI handling 80 to 85% of execution at a fraction of the cost of a traditional team. The unit of productive work is shifting from the team to the individual-plus-agent combination. That shift has profound implications for org design, role architecture, and compensation.

Which Roles Are Affected First

Team compression does not hit evenly. The roles most exposed are the ones where work is largely codifiable: tasks that can be described in clear steps, verified against defined outputs, and executed without contextual judgment.

Entry-level and early-career knowledge work sits squarely in this zone. Data entry, first-draft writing, initial research, basic analysis, calendar management, report generation, and routine client correspondence: these are precisely the tasks where AI agents are already delivering reliable output. They are also the tasks that have historically served as the training ground for early-career professionals to build judgment and institutional knowledge.

Wall Street banks have signaled plans to cut around 200,000 roles over the next three to five years as AI takes over entry-level and back-office tasks. Research from Revelio Labs shows the entry-level posting contraction accelerating in 2025 and 2026, with roles in finance, legal services, marketing, and HR administration among those most compressed.

Middle management is not immune. By end of 2026, 20% of organizations are projected to use AI to flatten their hierarchies, with more than half of current middle management positions in those companies at risk. When agents replace junior staff, the coordination layer that managed them loses much of its reason to exist.

This compression creates a talent pipeline problem that organizations have not yet fully reckoned with. If entry-level roles disappear or shrink, the pool of experienced mid-level professionals available five years from now will be smaller and shallower than the one organizations have depended on historically. MIT AI researcher Andrew McAfee has publicly flagged this issue as one of the underappreciated second-order risks of aggressive entry-level automation.

The Human Premium: What AI Cannot Replace

The compression of execution work does not eliminate human value. It concentrates it.

As AI agents absorb the codifiable layer of knowledge work, what remains is the work that cannot yet be codified: judgment under uncertainty, relationship management, organizational navigation, ethical reasoning, creative direction, and the ability to earn trust from other humans in high-stakes moments.

This situation creates a growing premium for experienced, senior professionals who can direct AI effectively. The ability to define the right problem, evaluate whether AI output is actually good, override the model when the context demands it, and translate data-driven outputs into decisions that an organization will actually stand behind: these capabilities are becoming more valuable, not less, as AI handles more execution.

The labor market is bifurcating accordingly. High-leverage human judgment is commanding increasing compensation. Heavily automated execution is becoming cheaper. The middle is compressing. Professionals who see AI as leverage rather than a threat, who use agents to multiply their output rather than waiting to be replaced, are pulling ahead. Those whose roles consist primarily of tasks that agents do reliably are facing real displacement pressure.

For organizations, this bifurcation changes what a competitive compensation strategy looks like. Paying market rate for roles that are being compressed by AI is a different calculation than paying market rate for roles that require the human judgment that AI cannot yet replicate.

What This Means for Workers

The practical implication for individuals is not comfortable, but it is navigable. The workers gaining advantage in this environment share a common orientation: they treat AI as an amplifier, not a competitor.

A writer who uses AI to draft faster and focus their time on strategic framing and editorial judgment is doing genuinely different work from a writer who is being replaced by a drafting tool. A recruiter who uses AI agents for sourcing and screening while spending their time on candidate relationships, hiring manager partnerships, and complex offer negotiations is a different kind of recruiter than the one whose job consisted primarily of CV review and scheduling.

The distinction matters for compensation too. Organizations that understand this shift are already beginning to restructure roles and pay levels around the new reality. A person who manages 10 to 20 AI agents and produces the output of a team should, logically, be compensated differently from a person doing one of five parallel jobs. Whether organizations are actually updating their compensation architecture to reflect these changes is a different question, and the answer is, mostly, not yet.

What This Means for Companies and How They Pay People

For organizations, the one-worker-plus-AI model is attractive on paper: lower cost, higher output, faster execution, more flexibility. The challenge is that most compensation frameworks were not designed for this world.

Job grades and pay bands typically reflect input, which is time and credentials, rather than output. An individual contributor who uses AI to produce the output of a team is not neatly captured by a traditional individual contributor pay range. Neither is a manager whose entire direct-report layer has been replaced by agents.

The organizations navigating this well are doing a few things differently. They are redefining roles around outputs and responsibilities rather than tasks. They are updating their job architecture to reflect AI-augmented productivity norms. They are benchmarking against a market that is itself moving, as compensation data for AI-augmented roles begins to separate from data for equivalent roles that have not been restructured.

For People teams, the implications run deeper than headcount decisions. Role definitions are changing. Career ladders built on entry-level-to-senior progression are compressing. Compensation benchmarks for AI-augmented roles are diverging from traditional ones. And the human premium, the value of judgment, trust, and contextual reasoning, is growing precisely as the execution layer gets cheaper.

The organizations that get this right will be the ones that update their talent architecture, their compensation frameworks, and their expectations of what “a role” looks like before the market forces the update on them.
